The Offer Machine

Work out what to sell, build the offer, and fix the one you've got

For: Anyone who sells something and suspects their offer looks like everyone else's — service businesses, freelancers, coaches, agencies.

Most businesses lose on the offer long before they lose on the marketing. When what you sell looks like what everyone nearby sells, the only thing left for a buyer to compare is the price, and that’s a contest whose prize is the thinnest margin in your market.

Alex Hormozi’s $100M Offers is the clearest book written on fixing that. It also asks for real work. It wants you to list every problem your customer runs into, in the order they actually hit them, then solve every one. Sixty problems is a normal list. Most people read the chapter, agree with it completely, and never sit down with a blank page.

That gap between reading it and doing it is what these four tools close.

Which one you need

There are only three situations you can be in, and there’s a tool for each.

  1. You don’t know what to sell yet. Start with the Offer Finder. It works out which group of people is worth serving before you build anything, because a strong offer aimed at a shrinking market still loses.
  2. You know what you’re selling and want it to land properly. Use the Offer Builder. This is the big one — the full construction sequence from dream outcome through to price.
  3. You’ve got an offer and it isn’t selling. Use the Offer Auditor. It scores what you have, names the one thing dragging it down, and rewrites it.

Then there’s the fourth. The Offer Scout doesn’t wait for you to open it. Once a morning it goes and reads what customers in your market are actually complaining about, finds the pain that keeps coming up, and turns it into one offer idea with the quote that proves the pain is real.

That difference is worth holding onto. The first three are prompts, so they sit there until you paste them in. The Scout is a scheduled agent, so it runs whether you remember it or not. Same technology, completely different relationship with your week.

How to use them

Each tool is a block of text. Copy the one you want and paste it into Claude or ChatGPT as your first message. It’ll ask you some questions. Answer in plain language, the way you’d explain your business to someone at a barbecue.

Two of them stop partway through and ask you to check their work. That’s deliberate. The moment where it shows you thirty problems your customers have and asks what it got wrong is the moment the output stops being generic, so don’t rush past it.

The tools will ask for real numbers — what you charge, what competitors charge, the best result you’ve delivered. Guessed inputs produce a confident-sounding offer built on nothing. If you don’t know a number, go and find it before you continue.

What they won’t do

They won’t invent results you haven’t produced, and they won’t write you a guarantee your business can’t honour. Fake scarcity and promises you can’t keep cost more than they earn, so the tools are built to flag those rather than produce them.

They also won’t tell you what you’ll make. Any tool that predicts your revenue from a paragraph about your business is guessing, and you’d be right not to trust it.

Start with whichever of the three matches where you actually are. The Scout can wait until you’ve got an offer worth improving.

These tools apply the frameworks from Alex Hormozi’s books $100M Offers and $100M Leads — the value equation, the offer-construction sequence, the market criteria, and the enhancers. They’re built on his methods and are not affiliated with or endorsed by him. The books are worth reading in full; these do the labour, not the teaching.
